The situation

PrivacyBee had built something rare at home: an automated privacy compliance service small businesses could actually run themselves, proven enough to earn national recognition. The pull to serve Germany's far larger SME market was obvious, and so was the risk. The team wasn’t sure which customers to lead with, or whether a model built for one market would hold in a market ten times the size.

Sprint approach

Rather than carry the home playbook across the border, we facilitated a Target Sweet Spot sprint together and ran through our PMF-Engine. We mapped every segment across both markets side by side, then worked backwards from each one's real situation: not what the product does, but what each of PrivacyBee's customers actually gains. Our facilitator and engine kept challenging the assumptions the team had been ready to bet the expansion on, and PrivacyBee made the calls.

Results

Together we found the segment PrivacyBee had underrated: low-cost providers who manage websites for thousands of small businesses at once. For those providers, PrivacyBee wasn't a compliance chore to be removed. Still, PrivacyBee added a margin line, and it showed in their economics: they broke even on a new client up to 25% faster, reaching profitability about four months sooner. That turned each provider into both a high-volume customer and a channel reaching the small businesses behind them. It became PrivacyBee's fastest-growing revenue channel in Germany and gave those small businesses compliant, better-run websites without lifting a finger. The validated fit also helped PrivacyBee raise its next round on evidence, not slides.
